    Surface current meeting culture, overload, and decision-making gaps.
    Open with: "We are going to look honestly at how we meet. No judgement — just data." Pause on any result that surprises the room.
  2. Team Trivia 8 min
    Reinforce meeting best practices in a short, energising format.
    Keep Trivia short. It is a warm-up for the discussion, not the main event.
  3. Team Retrospective 12 min
    Reflect on what is working and what is not in current meeting culture.
    Retrospective must occur before Idea Storm. Understand the current state before generating solutions.
  4. Idea Storm 12 min
    Generate ideas for improving meeting effectiveness and reducing overload.
    Focus on meeting practices and culture — not individual meeting behaviour. Ideas should be things the team can adopt together.
  5. Priority Poker 12 min
    Align on the shared meeting norms the team commits to.
    After reveal: "This is what the team said matters most. These become our meeting agreements."
